ServiceNow Says Quota Sellers Grew Double Digits as Sales Ops Fell

ServiceNow says internal AI now produces more than $1 billion in annualized value. Sales operations shrank, quota-bearing sellers grew double digits and total headcount slightly declined.

ServiceNow has now said out loud where its own AI savings landed in the org chart: the coordination layer shrank, the revenue and engineering roles grew, and total headcount slipped slightly. If you are building a 2027 workforce plan around AI, that is one of the more specific first-party patterns a large software company has published, and it gives you something to test your own plan against before the budget locks.

On the Q3 2026 earnings call on October 28, CFO Gina Mastantuono said internal AI use is "generating more than $1 billion in annualized value, more than double the level we exited 2025." She then said total sales and marketing headcount may fall while quota-bearing heads rise double digits, and that "sales operations, for example, is down significantly." CEO Bill McDermott said total headcount "has actually slightly declined."

What ServiceNow Said About Its Own Headcount

ServiceNow's workforce is about the same size it was a year ago, with a very different mix inside it. The company ended 2025 with 29,187 full-time employees, per its 10-K. In June it told reporters it was "managing headcount with discipline to end the year where we started," and that "our platform is generating real AI efficiencies inside our own business," as Salesforce Ben reported on June 11. By late July the company had confirmed cuts of a "low single-digit" percentage of its workforce, which the outlet estimated at several hundred jobs, while still hiring for AI-focused roles, according to Analytics Insight. ServiceNow has not published a breakdown by team, country or seniority.

The October call filled in part of that gap. Bernstein analyst Peter Weed asked how internal productivity was showing up in front-office headcount. Mastantuono's answer, per the transcript:

  • Quota-bearing heads in sales and marketing are up double digits.
  • Sales operations is down significantly.
  • R&D is seeing "real increases in AI engineers in top talent," while AI reduces the need for support staff and R&D overhead.
  • Hiring continues in go-to-market and R&D, in targeted areas.

The financials did not suffer for it. The Q3 release shows subscription revenue of $3,988 million, up 21% year over year, a 32.5% non-GAAP operating margin, and a full-year free cash flow margin target of 36%.

Which Roles Shrank and Which Grew

The roles that shrank move information between people. The roles that grew either close revenue or build the product. McDermott gave the clearest example on the call: sales operations work "that was like 100 people in the sales operations department moving around information on e-mail" is now handled autonomously, and sellers "all have a coach, and that happens to be EmployeeWorks," which he called "a sales coach in the pocket."

EmployeeWorks is ServiceNow's employee-facing agent layer: one place to search knowledge, get requests done and route work across IT, HR, finance and procurement, with employees building their own assistants and automations under enterprise guardrails. McDermott said it reached $100 million in ACV in under three quarters. ServiceNow is its own first customer here, which matters for how much weight you put on the result (more on that below).

Here is the split as ServiceNow described it:

Function Direction What the call said
Quota-bearing sellers Up double digits Higher hiring bar for these roles
Sales operations Down significantly ~100 people's email-driven work now automated
R&D Mixed More AI engineers; less overhead
Support Fewer hires AI reduces the need for support staff
Total company Slightly down Still hiring in GTM and R&D

The hiring bar is the part most workforce plans skip. McDermott said "we have a higher standard for the kind of individuals we need to take us from here to there." Neither executive described a formal AI-fluency requirement, so treat the higher bar as a statement of intent; the call did not say how it is measured.

How to Read the $1 Billion

The $1 billion is ServiceNow's own unaudited estimate of value, and value is a larger number than savings. When ServiceNow first put a figure on internal AI, we covered the $500 million value claim in May: the operating expense savings attached to it were a fraction of the headline, roughly $100 million in 2025 and a projected $200 million-plus in 2026. ServiceNow has not said how the $1 billion is calculated or how much of it reached the expense line.

That is also why the headcount detail is worth more than the dollar figure. A slight decline in total headcount on a company of about 29,000 people is a modest number. What changed is where the people sit. ServiceNow's Q1 release already cited "strong AI efficiencies internally from Now on Now" as a reason it expects margin expansion to resume in 2027, so the company has been telling investors this story all year.

Two caveats before you copy it. ServiceNow sells the product it is measuring, so the "customer zero" result is also a sales pitch, and you will hear it at your next renewal. And the company is growing subscription revenue above 20%, which lets it redirect people rather than cut them. A business growing at 5% that automates its coordination layer has fewer places to send those people.

Salesforce Ran the Same Play First

ServiceNow is not the first large software vendor to describe this reallocation in public. In September 2025 Marc Benioff said Salesforce had cut support headcount: "I've reduced it from 9,000 heads to about 5,000 because I need less heads," with AI agents handling about half of support calls, as KTVU reported. A spokesperson said hundreds of employees were redeployed into professional services, sales and customer success. A month later Benioff said Salesforce was hiring 3,000 to 5,000 salespeople toward a target of 20,000 account executives, per Storyboard18.

The pattern is the same: automate the support and operations layer, then put the savings into people who carry a number. The counter-evidence deserves equal weight. Gartner analysts told HR Dive in February that "most of the layoffs in 2025 were unrelated to AI adoption entirely," that only 1 in 5 customer service leaders had actually cut agent headcount, and that half of companies that cut service staff citing AI will rehire by 2027, often under new titles. We have seen that reversal play out at Apple's AppleCare support organization and in the broader AI layoff regret data.

The strongest version of the skeptic's case: a company can freeze hiring in ops, let attrition do the work, and label the result AI efficiency. Nothing on the call rules that out. The useful test is whether the work is gone or just unstaffed.

What to Do With This in Your 2027 Workforce Plan

Use ServiceNow's split as a hypothesis to test against your own org, and plan for the coordination roles to go first. Sales ops, support triage, and the people who move status between systems are where an agent layer pays off soonest, because the work is high-volume and the inputs already sit in your systems.

This Week:

  1. Pull the headcount for every role whose main output is moving information between people or systems (sales ops, deal desk, support triage, reporting analysts). Put the number on one page next to the revenue-carrying and engineering roles.
  2. Ask your HR business partner how many of those roles were backfilled in the last 12 months. A role that went unfilled and nobody noticed is your evidence; a role that went unfilled and work piled up somewhere else is your warning.

This Month:

  1. For one coordination team, map the actual tasks and mark which ones an agent can complete end to end today. ServiceNow's example was specific: email-driven data movement in sales ops. Yours should be just as specific.
  2. Write down how you will measure the "higher bar" for roles you keep hiring into. ServiceNow did not say how it measures its own; if you can't say how you measure yours, it isn't a bar yet.
  3. Separate value from savings in your AI business case, the way ServiceNow's May numbers did. Report hours saved and payroll changed as two lines.

Before Budget Lock:

  1. Decide where freed capacity goes before you announce any reduction. The Salesforce and ServiceNow plans both named a destination (quota-bearing sellers, AI engineers). If yours has no destination, budget and communicate it as a headcount reduction.
  2. When ServiceNow pitches EmployeeWorks or Now Assist on its own results at renewal, ask for the function-level headcount change, as McDermott described it on the call, rather than the $1 billion value figure.

The Bottom Line

Shared-services programs went after the people who moved paperwork between departments long before anyone pointed an agent at them, so the target here is familiar. What's new is a large vendor attaching function-level direction to its own AI numbers: Salesforce did it for support, and ServiceNow has now done it for sales operations. The spread of outcomes runs from Amex flattening management to Meta pulling managers back.

The figure to watch is ServiceNow's year-end headcount in its next 10-K, against 29,187 a year earlier.

Frequently Asked Questions

How much value does ServiceNow say it gets from its own AI use?

On its October 28, 2026 earnings call, CFO Gina Mastantuono said internal AI use is generating more than $1 billion in annualized value, more than double the level ServiceNow exited 2025 at. It is the company's own unaudited estimate, and ServiceNow has not said how much of it reached the expense line.

Which ServiceNow roles shrank because of AI?

Mastantuono said sales operations is down significantly and that AI reduces the need for support staff and R&D overhead. CEO Bill McDermott said work that took about 100 people in sales operations moving information by email is now handled autonomously.

Did ServiceNow's total headcount fall?

McDermott said total headcount has slightly declined. ServiceNow had 29,187 full-time employees at the end of 2025 per its 10-K, and confirmed cuts of a low single-digit percentage of its workforce in mid-2026 while hiring AI-focused roles.

Which roles is ServiceNow still hiring into?

Quota-bearing sales and marketing heads are up double digits, and R&D is adding AI engineers. McDermott said the company applies a higher standard to the people it hires for those roles.

How should a CIO or CHRO use ServiceNow's example in a 2027 workforce plan?

Treat it as a hypothesis: list roles whose main output is moving information between people or systems, check which went unbackfilled without work piling up elsewhere, separate AI value from actual payroll savings, and name where freed capacity goes before announcing any reduction.
