For two years, enterprise AI has lived in the uncomfortable gap between hype and measurable business outcomes. Every vendor deck promised transformation. Few CFOs got the spreadsheet they actually needed.

That changed this month.

NVIDIA's 2026 State of AI reports surveyed over 3,200 organizations across financial services, retail, healthcare, telecom, and manufacturing. The data finally answers the question executives have been asking since 2023: Does AI actually improve the P&L, or are we just burning capital on infrastructure?

The answer: 88% of respondents report measurable annual revenue increases. 87% report cost reductions. And the companies seeing the biggest gains aren't the ones with the fanciest models—they're the ones with the most capital, the deepest technical talent, and the discipline to move pilots into production.

Here's what the numbers actually show, broken down by industry, company size, and deployment maturity.

The ROI Data: Revenue Up, Costs Down, Productivity Gains Everywhere

Let's start with what matters to the board: revenue and cost impact.

Revenue Growth

  • 30% of respondents saw revenue increases greater than 10%
  • 33% reported 5-10% increases
  • 25% saw increases under 5%
  • Among C-suite executives, 40%+ reported revenue gains exceeding 10%

Cost Reduction

  • 87% overall reported AI-driven cost reductions
  • 25% saw cost decreases greater than 10%
  • Retail and CPG led the pack: 37% reported cost reductions over 10%

Productivity Gains

  • 53% of respondents cited improved employee productivity as the biggest operational impact
  • In telecom, 99% reported productivity improvements, with 25% calling them "major or significant"
  • 42% saw operational efficiencies across the business
  • 34% unlocked new business opportunities and revenue streams

These aren't projections. They're reported outcomes from companies already running AI in production. And the split between leaders and laggards is widening fast.

Company Size Is the Strongest Predictor of AI Success

The most uncomfortable finding in the report: large companies are running away with this.

Organizations with more than 1,000 employees:

  • 76% actively using AI (vs. 64% overall)
  • Only 2% not using AI at all (vs. 8% overall)
  • Deploy more use cases, report greater ROI, and move from pilot to production faster

Why? Three structural advantages:

  1. Capital: Building AI infrastructure—whether on-premises or cloud—requires serious upfront investment. Smaller companies don't have the cash to buy the compute or the credit lines to lease it at scale.
  2. Talent: Data scientists, ML engineers, and AI platform architects aren't cheap. Large companies can afford dedicated AI teams. Mid-market firms are still trying to hire their first ML engineer.
  3. Executive sponsorship: When the CFO or CTO personally drives AI from pilot to production, projects ship. When it's delegated three levels down, they stall.

The companies that moved early now have the operational data, the trained models, and the institutional muscle memory to iterate faster than competitors who are still in the assessment phase.

Real-World Examples: PepsiCo, Nasdaq, Lowe's

The report highlights three companies worth studying:

PepsiCo: 20% Throughput Gains in Manufacturing

Working with Siemens and NVIDIA, PepsiCo converted U.S. manufacturing and warehouse facilities into high-fidelity 3D digital twins that simulate end-to-end operations. Using Siemens' Digital Twin Composer, they can:

  • Recreate every machine, conveyor, pallet route, and operator path with physics-level accuracy
  • Run AI agents to simulate system changes and identify up to 90% of potential issues before physical modifications
  • Achieve 20% throughput increases on initial deployments
  • Deliver nearly 100% design validation
  • Reduce capital expenditure by 10-15%

This is the kind of ROI that gets CFO approval for the next round of AI investment. And it's grounded in operational data, not vendor promises.

Nasdaq: Unified AI Platform Across Business Lines

Nasdaq built an AI platform to optimize internal operations and enhance external products. Michael O'Rourke, Nasdaq's SVP and head of AI, described it as a way to unite data from all businesses and technologies to build better products and services.

In financial services, where text, numbers, documents, and analysis churn at scale, AI isn't optional anymore—it's infrastructure. The firms that treat it as a platform play, not a point solution, are the ones pulling ahead.

Lowe's: AI-Powered Digital Twins of 1,750+ Stores

Fortune 100 retailer Lowe's built physically accurate digital twins of over 1,750 stores to speed operations. They also used AI to:

  • Streamline asset discovery
  • Enable 3D model generation from 2D product images within minutes
  • Achieve a cost of less than $1 per model

Retail AI isn't about chatbots answering customer questions. It's about operational efficiency at scale—inventory optimization, layout planning, and supply chain simulation. The companies getting ROI are the ones applying AI to high-volume, repeatable processes, not one-off experiments.

The Agentic AI Shift: 44% Already Deploying or Assessing Agents

One of the most forward-looking findings: 44% of companies are either deploying or assessing AI agents—autonomous systems that reason, plan, and execute tasks based on high-level goals.

Telecom led adoption at 48%, followed by retail and CPG at 47%.

The use case that stood out: Mona by Clinomic, a medical onsite assistant that helps ICU doctors and nurses manage patients by consolidating, analyzing, and visualizing data in real time. Results:

  • 68% reduction in documentation errors
  • 33% reduction in perceived workload for clinical staff

This isn't speculative. Agentic AI is already in production in high-stakes environments where mistakes have consequences. And the companies deploying it early are building operational advantages that competitors can't easily replicate.

Open Source Is the Foundation: 85% Say It's Critical to Strategy

One throughline across every vertical: 85% of respondents said open source is moderately to extremely important to their AI strategy. Nearly half (48%) called it very to extremely important.

Why? Because highly specific, profitable AI applications require the ability to:

  1. Fine-tune models with proprietary data
  2. Deploy on-premises or in private cloud environments
  3. Avoid vendor lock-in and unpredictable API pricing

Small companies (58%) and executives (51%) were especially keen on open source—likely because resource-constrained teams prefer to build solutions rather than pay for commercial off-the-shelf products they can't customize.

Open source isn't just a developer preference anymore. It's a strategic requirement for any company that wants to own its AI stack rather than rent it. Budget Reality: 86% Increasing AI Spend in 2026

Nearly all respondents (86%) said their AI budgets will increase this year. Another 12% said budgets will stay flat. Almost 40% expect budgets to grow by 10% or more.

North American organizations are the most aggressive: 48% plan to increase budgets by 10%+, as well as 45% of C-suite executives.

Where's the money going?

  1. Optimizing current AI workflows and production cycles (42%)
  2. Finding additional use cases (31%)
  3. Building and providing access to AI infrastructure—on-prem data centers or cloud (31%)

Translation: The companies that already have AI in production are doubling down. The ones still in pilot mode are under pressure to ship or risk falling further behind.

The Biggest Challenge: Lack of AI Experts (38%)

Data challenges top the list at 48%—no surprise there. Building specialized AI requires clean, accessible, well-governed data, and most enterprises are still fixing decades of technical debt.

But the second-biggest challenge is lack of AI experts and data scientists (38%).

You can buy compute. You can license models. You can't shortcut the talent problem. And as large companies hire aggressively, mid-market firms are getting squeezed.

The third challenge: lack of clarity on AI's ROI (30%). Even with these numbers, many teams still struggle to quantify productivity gains in a way that satisfies finance teams. "Improved productivity" is subjective. "20% throughput increase with 10-15% capex reduction" is a business case.

What This Means for Enterprise Leaders

If you're a CTO, CFO, or VP of Engineering, here's what to take from this report:

  1. The ROI data is real—but it's concentrated in large companies with capital, talent, and executive sponsorship. If you're mid-market, you need to be strategic about where you deploy AI. Pick high-impact, repeatable workflows, not science projects.

  2. Pilot purgatory is expensive. 28% of respondents are still in the assessment phase. The longer you wait, the wider the gap grows between you and competitors already running AI in production.

  3. Open source is non-negotiable if you want to own your AI strategy. Relying entirely on third-party APIs means you're at the mercy of pricing changes, rate limits, and vendor roadmaps.

  4. Budget for talent, not just compute. The limiting factor isn't GPUs—it's the people who know how to deploy them. Hire aggressively, train internally, or partner with firms that have deep AI engineering teams.

  5. Measure everything. If you can't quantify the productivity gain, you can't defend the budget. Build the instrumentation to track ROI from day one.

The companies winning at AI in 2026 aren't the ones with the best models. They're the ones with the best operational discipline, the deepest technical talent, and the clearest path from pilot to production.

The gap is widening. The data is clear. The question is whether your organization is on the right side of it.
